How to judge the business value of SEO

SEO creates value when it connects people with useful pages at moments relevant to the business. Judge it by incremental qualified outcomes and durable audience access, not traffic volume or ranking reports alone.
Start with the economics
Estimate the value of the action search can influence: a purchase, qualified lead, booking, subscription or support deflection. Then identify the searches that plausibly precede that action and the pages capable of serving them.
A large information audience may be strategically useful, but it is not automatically commercial. State whether the goal is revenue, demand creation, customer education, lower support cost or public access to information.
Count the full cost
Organic traffic is not free. Useful search work can require research, writing, design, development, subject expertise, digital PR, analytics and ongoing maintenance. Include those costs, plus the opportunity cost of not improving another channel.
SEO can compound because a maintained page remains accessible after the initial work. It can also decay when the subject, competition, product or search interface changes. “Evergreen” means worth maintaining, not permanent.
Measure incrementally where possible
Track qualified actions from organic visits, but account for brand searches, seasonality, offline decisions and attribution gaps. Compare cohorts, regions, page groups or periods when the data supports it. Avoid claiming that every organic conversion was caused by the latest optimisation.
The strongest business case names the audience, the unmet task, the cost to serve it and the evidence that search is an appropriate route. Sometimes the answer will be that product improvements, partnerships, email or paid acquisition deserve the budget first. Good SEO judgement includes knowing when not to prescribe SEO.
