Digital Due Diligence & Integration

Platform integration work following an acquisition, focused on aligning an acquired digital platform with the existing technical environment without unnecessary rework.

Situation

An acquired eCommerce platform needed to integrate with the acquiring company’s technical estate. The acquired platform had its own architecture, data model and operational processes, while the existing environment had established patterns for commerce, fulfilment and customer management.

Problem

The work had to identify where integration would create genuine value — shared data, unified operations, reduced maintenance — versus where integration would introduce risk and rework without corresponding benefit. The default assumption of full technical alignment was not safe.

Constraints

Access to the acquired platform’s systems was limited during due diligence. Time pressure from the integration timeline, inherited system differences and confidentiality boundaries constrained the depth of analysis available before decisions were needed.

My remit

I contributed to the technical assessment of the acquired platform, the integration alignment decisions and the prioritisation of integration work against business continuity requirements.

Key decisions

The integration approach was structured around business continuity first: what had to remain true for the combined operation to function, then what would create measurable value through integration, and finally what could be deferred. Deliberately not done: mandating a uniform platform by a fixed date, which would have forced unnecessary rework on the acquired platform’s working capabilities.

Outcome

The work produced a prioritised integration roadmap that respected both platforms’ operational realities and allocated integration effort to the areas with the highest continuity and value impact.

Lessons

The safest integration plan starts with what must remain true for the combined operation, not with a preferred target architecture.
